    The earliest workplace training relied entirely on direct human demonstration and print. The 1872 Hoe and Company factory school was a room with a chalkboard and workbenches; the 1887 NCR sales manual was a physical booklet trainers read aloud and discussed. Training in this era was oral, observational, and inseparable from the work floor itself. Charles Allen's four-step model (show, tell, do, check) from 1919 formalized what skilled practitioners already knew: you teach by doing, not by lecturing alone.

  • Training Within Industry (TWI) methodology: J-programs, skills cards, job breakdowns

    The U.S. government's Training Within Industry service (1940-1945) gave American workplace training its first systematic methodology at national scale. The three "J-programs" (Job Instruction, Job Methods, Job Relations) each ran in 10-hour units using a pocket card that supervisors carried and consulted in real time. The core Job Instruction card summarized the method in four steps across its face. By 1945, TWI had certified more than 1.6 million workers across 16,500 plants. When the program ended, private industry absorbed both the methodology and the practitioners. The post-war era saw TWI's structured approach migrated into corporate training departments, and the framework became the international template for on-the-job instruction, most famously as the seed of the Toyota Production System.

    In the mid-1990s, training managers encountered a genuinely disruptive technology: self-paced digital courseware. CD-ROM training programs from vendors like Asymetrix ToolBook allowed employees to complete courses at their workstation without a scheduled class. When the web browser arrived at scale around 1993-1995, the vision expanded: a single course server could reach every employee in every location simultaneously.
